What I Heard at TSW: KM Culture, Social Knowledge, Gamification, KaaS

Last week was our Technology Services World Conference in Las Vegas. It was our biggest conference ever, with over 1,300 attendees. I spent most of Tuesday doing more than a dozen 1:1 meetings with members, answering technology questions, helping them create a short list of possible vendors for a planned technology purchase, or giving them a map of exhibiting partners to visit in the EXPO depending on the problem they were trying to solve. Since my Power Hour session on Monday was about the results of my August knowledge management survey, many of my member meetings were related to KM: what wasn’t working, what they would do differently next time, new technologies to invest in, etc. Based on questions asked during the KM session, and conversations with members and partners afterwards, here are some popular conversation threads I wanted to share with a larger audience.

Culture and KM

In my Power Hour presentation, I opened and closed with a focus on corporate culture and KM, and shared some results from my survey on how respondents rated their corporate culture, from a high of “Leaders set the example and reward knowledge sharing” to a low of “Share any knowledge and others will take credit”. We have very smart members, and Jodi McBride, Director, Knowledge & Content Management, Pitney Bowes Global Client Services, asked if there was any data correlation in the survey results between culture and KM success. Well, I hadn’t even thought about that. This morning I spent a bit of time slicing and dicing, and found a very interesting data story:

As you can see in these charts, I sorted all the KM survey responses into three groups by KM culture scores: poorest KM culture (bottom third), average KM culture (middle third), and strongest KM culture (top third). Then I looked at the average scores for each group for the question “How do you rate your existing KM system?” and it appears that culture plays a big role in how well a company’s KM program is going. For both customer-facing and employee-facing knowledgebases, the stronger the culture, the higher the KBs are rated. This played out in many member conversations, and at this point, I see culture as a primary indicator of KM project success.

Social Knowledge

I’ve had a few eye rolls in the past when discussing crowd sourcing knowledge, but that tide seems to have turned. There was a lot of interest in how to incorporate customers into knowledge creation and sharing, with more companies saying they were using wikis or ‘tribal knowledgebases’ to build and curate a knowledgebase by and for customers (Jive Software, who exhibited at TSW, got a lot of booth traffic around this topic). The most telling story came from Scott Bideau, Regional Sales Manager USA West, Coveo, who also attended my Power Hour session. He said that when companies push back on letting customers create knowledge, he asks them: “How many of you truly know more about your customer than they know about you?” After a bit of soul searching, most companies admit that customers DO know more about them than they know about the customer. So why, if the customer does know so much about you (your products, your employees, your website tools, even your culture), why wouldn’t you want to tap into that expertise? Face it, customers who interact with your products in order to do their jobs have a different and likely deeper understanding of your technology than you ever will. Not taking advantage of that would be very sad indeed.

Gamification

I also received multiple questions about gamification, mostly companies looking for some good examples of how to gamify KM to encourage participation in submitting new articles and maintaining older content. I have to admit I have not always been the biggest fan of this topic, and even once wrote that, regarding gamification, “if the emperor is not naked, he is at least scantily clad.” My issue is that many examples I’ve been given of gamification dashboards and contests have been around for 20 years, and are just being re-labeled. One audience member, Chris Hall, Chief Marketing Officer, Transversal, chided me for my ‘grumpy old man’ attitude on the topic, and said there are some very exciting developments in this area. Send me your best examples, and I will blog about them! The bottom line here is that if gamification can be leveraged to encourage employees to participate in what even I admit can be a tedious process, then I’m all for it. But some good examples would be nice. 😉

Knowledge as a Service

This topic was discussed during my Power Hour, and also in several 1:1 meetings afterwards. I wrote about Knowledge as a Service, or KaaS, earlier this year as a hot KM trend, and I think the topic is getting some real traction. After sharing my survey data on “Rip and Replace,” showing that nearly half of companies were on their 3rd, 4th, 5th or more employee-facing knowledge platform, clearly a lot of service organizations have yet to find KM success, with the technology being a scapegoat for what is almost always a process problem. If companies can outsource calls, maintenance renewals, product testing, etc., to a strategic partner who can do it better, why not  work with experts in knowledge management who can make your KM program a success? One of our KaaS partners, Klever,  exhibited in the EXPO, so hopefully they had some good traffic on this topic.

In addition to these themes, I had multiple conversations about KM staffing, how to kickstart a KM program, and who/how/how often to provide KM training for employees. I also explained the difference between federated search and unified search, and the difference between full text search and natural language search, so many times I finally have a fairly short answer to the question. (Short for me, anyway.)

5 Key Areas to Maximize Service Excellence

Tomorrow I’m hosting a webinar at 10am PT, “5 Key Areas to Maximize Service Excellence,” based on a joint white paper I’m working on with Astea International. The paper has the same title along with this subtitle: “Hot Trends and Investment Areas Every Field Service Executive Should Leverage.” There are so many industry forces driving change to field service operations, and in this short 30 minute webinar, Debbie Geiger from Astea and myself will talk about the top five areas impacting field teams. The five areas are:

  • Talent management. With companies reporting as much as 40% of their service workforce will be retiring in the next five years, field service has an opportunity to rethink organizational design and processes.
  • Mobility and wearable devices. Early adopters of mobile tools and applications for field service technicians are already realizing benefits to productivity, operational quality and cost.

Interview with Cisco’s Doug Pluta: Social Media Pacesetter Practices

TSIA’s Technology Services World is just around the corner, May 5-7 at the Santa Clara Convention Center. On the opening day of the conference, we are doing a flight of Pacesetter sessions, with presenters from some of our most progressive members giving insight into successful programs. Topics include customer experience, analytics and automating service delivery. I’m hosting a session on Social Media for Support, with two Pacesetting members, Doug Pluta, Project Manager, Cisco; and Tim Lopez, Social Support Manager, Symantec.

I became familiar with Doug when he published a white paper on social media monitoring, “How Cisco Services Uses Social Media Listening to Improve Internal Efficiencies and Customer Support.” As supporting customers via social channels enters the maintstream, I’ve started receiving more inquiries on how to include social media and communities in voice of the customer programs. At most companies, this is still in the marketing domain, but service is increasingly including social in survey and voice/text analysis work. Here’s a link to Doug’s paper:

Last week Doug and I had a chance to talk, and I wanted to share our conversation with you. Here’s how it went:

John: Thanks so much for agreeing to participate in our Pacesetter Session on Social Media in Service!

Doug: Thanks for asking me John. We’re doing some exciting social media projects within Cisco’s Technical Services unit, and we’re happy to share our experiences with the Eye on Services blog.

John: I’ve been reading your whitepaper, “How Cisco Services Uses Social Media Listening to Improve Internal Efficiencies and Customer Support.” Most B2B companies think that monitoring social media conversations is a marketing job, but you make a good case for why service executives should care about this too. Can you talk about that?

Doug: This effort has been in the works for over two years now. During that time we’ve focused on developing a working process that includes stakeholder buy-in and executive support. Our outage and disaster monitoring initiative has been recognized by our executive team as a strategic resource that is vital to our ability to service our customers in a proactive way. The work we do with other internal stakeholders is consistently recognized as an important contributor to our ongoing conversations about improved service to our customers and Ease of Doing Business initiatives.

John: I’m very pleased to see you’ve actually developed a process for social listening, the “Social Sentiment Internal Engagement Process.” How did this process come about, and can you describe some of the key process steps?

Doug: Cisco Technical Services has been keenly focused on enhancing internal stakeholder engagements and this includes using Social Media listening as an important data point. Initially, we did not need to seek out stakeholders. The first groups we engaged were asking for this data and the Customer and Business insight (CBI) group recognized the opportunity to provide this type of data along with traditional survey data. Social Sentiment is one of several “Listening Channels” that provides solicited and unsolicited customer sentiment data to several key internal stakeholders. Our expectation is that we will increase our stakeholder base and continue to evolve our data sets.

John: In the whitepaper, you document both internal and external impacts of the program. Great to see you measuring results! Can you highlight some of the impacts for our readers?

Doug: Over the last year, Social Sentiment has moved from being a data provider to also providing robust analysis. This includes more detailed information that follows the history of cases and how they were ultimately closed. For instance, we did a detailed analysis on one of our internal content developers. Their audience is significantly large and they have a direct impact on Cisco’s Technical Services unit. With the level of analysis that we provide, we can tell them the top areas of the business that are seeing more negative social sentiment and even which products are being impacted. This allows them to focus their efforts on content that is generating readership and is important enough for people to mention in Social Media.

John: One of the questions I receive from TSIA members is how do you know which social channels to monitor. Do you have any guidance on deciding where to focus your attention?

Doug: The Social Sentiment team gets the best data from Forums and Twitter. Forums provide us with the detailed history that we need to develop metrics that can drive action through a business unit. Twitter gives us the emotion that we need to gauge acceptance (or not) of new or existing tools and processes and of course to find out about any Twitter-based outage or disaster mentions that we can leverage to the benefit of our customers.

Social Day at TSW: Customer Communities Providing Strategic Value

Yesterday at TSIA’s Technology Services World Conference we featured a full day’s worth of social content, consisting of presentations, case studies and panel discussions around online customer communities and social media. I’ve heard some of the sessions were standing room only, so I look forward to seeing the actual attendance counts for the sessions. (Stay tuned for a post on top attended sessions from yesterday.)

I moderated 2 sessions yesterday that were both interactive, and it is always enlightening to see what questions are asked by the audience. The first session was a panel discussion, “Stump the Panel: Empowering Service Organizations to Take Community to the Next Level,” with some real-heavy hitter panelists. Rob Shapiro drives social strategy within Oracle services, and has lots of hands-on experience managing expert communities. Joseph Cothrel from Lithium Technologies has been a community advocate for a decade now, with a deep understanding of B2B support communities. Scott Hirsch from Get Satisfaction rounded out the panel; Get Satisfaction won the 2013 Vision Award at Service Revolutions at our Spring event for their innovative community platform.

Each panelist gave a short presentation, then we opened it up for audience questions. We had a good discussion on topics including how to screen and recruit social savvy employees, how to encourage use and adoption by both employees and customers, private vs. public communities, and a lot more. We awarded $25 casino chips to the audience members who asked the most thought provoking questions.

My 2nd session was “Social Media: The New Customer Service Channel,” with Carl Knerr Director of Services Offer Management for Avaya. Carl gave a great overview of social media channels and use cases for customer interaction. What I took away from the session was even though B2B companies don’t have as many use cases for supporting customers via Twitter, Facebook, LinkedIn, etc., there are customer conversations about your products happening in these channels, often with very visible and influential customers, and you are ignoring them to your peril.

I believe that customer community management is a key capability that service operations have to master. While I’ve talked to a few companies who have executive support and guidance for social programs, unfortunately many companies have yet to see the light regarding social, viewing it as just another channel. But at this conference I’ve heard example after example of how communities are becoming critical elements in customer relationships, identifying passionate customers to help you in renewal cycles, providing valuable insight into customer impacts to help prioritize bugs and enhancement requests, as well as some early data indicating customers active in communities are more satisfied and loyal than customers who are not socially engaged.

And as I always say, if your customers aren’t demanding this today, tomorrow’s customers will absolutely be insisting on community collaboration, and we are hearing that more firms are evaluating a vendor’s community as part of product selection.

Social Support Content Featured at Upcoming TSW Conference

Our Technology Services World (TSW) Service Transformation Conference is just around the corner, October 21-23 at the Aria in Las Vegas. I am very excited about our new venue, Aria Hotel and Conference Center in City Center, the newest hotel property on the strip with lots of high tech features, including internet everywhere. That’s right, free internet in the hotel and conference center, and those staying at the hotel will even have faster connect speeds than the free option. Hopefully that will encourage attendees to be more social than usual. Get ready to hashtag yourself into a stupor!

Over the last few weeks we have been doing prep calls with speakers, discussing breakout session content and best practices, and we have created a solid group of sessions around various aspects of social support and I wanted to call those out now. Monday 10/21

Benchmarking Your Way to Customer Community Success. The first round of breakouts at the conference is the “Power Hour,” with TSIA research leads presenting sessions from 4:15-5:15 on hot topics in each service discipline. My session will give an overview of a new member program I am launching at the event, a benchmark survey for customer communities. Open to all members, this survey covers critical metrics on community size, growth, problem resolution, staffing, technology, etc., and will allow me to have coaching sessions with individual members on how their online communities compare to their peers. In this session, find out what questions are in the survey and how to participate.

Tuesday 10/22

Building a Customer-Centered Business, from the Support Organization Out. Usually many of the top attended sessions at TSW are technology case studies, and I expect this session at 9:45am, presented by SaaS provider Blackbaud and leading community platform vendor, GetSatisfaction, to be standing-room-only, so arrive early for a seat. As a SaaS pioneer in non-profit financial management, Blackbaud differentiates by creating a customer-centered culture. Their service organization leads the charge in this effort by creating and nurturing a base of enthusiastic and supportive customers. Find out how these efforts by the support organization are transforming their business and the results they’re seeing. The presenters are Kristen Gastaldo, Community Manager, Blackbaud, Inc., and Scott Hirsch, VP of Product and Content Marketing, GetSatisfaction.

Stump the Panel: Empowering Service Organizations to Take Community to the Next Level. This panel discussion at 2pm focuses on the strategic value of communities. Though at first communities were seen as a way of lowering support costs, today the emphasis moves beyond deflection to identifying how communities can empower their social-savvy customers through collaboration, with direct ties to product direction, customer satisfaction, loyalty and repurchase. For this session, TSIA has invited three recognized industry experts on customer communities to share their views on the current and future role of communities within technology firms, and to answer your questions, both tactical and strategic, on building, launching and driving adoption for customer communities. Prizes will be awarded to the audience members with the most challenging and thought provoking questions, so this is a great opportunity to bring your biggest community-related challenge and leave the session with a plan of action you can immediately implement. The panelists for the session are Rob Shapiro, Senior Director, Customer Service Technologies, Oracle Corporation; Joseph Cothrel, Chief Community Officer, Lithium Technologies; and Scott Hirsch, VP of Product and Content Marketing, Get Satisfaction.

Social Media: The New Customer Service Channel. This session at 3:30 is presented by Carl Knerr, Services Director at Avaya. Carl has already made a name for himself as a social media expert via the Avaya CONNECTED blog. Check out his series on social media in customer service, which he will expand on in this session. According to Carl, “There is encouraging news that companies see the need to move into social media as a customer support channel. In fact, 80 percent of companies were planning on utilizing social media as part of their customer service strategy by the end of 2012; something they know is important, as 62 percent of their customers are already there. While companies are moving to this space, that does not mean they know how to approach the problem. I’ll cover my ten recommendations on how to proceed.”

Day 2 of TSW: Top Attended Sessions. Technology Case Studies and Business Makeovers Are Hot!

Yesterday was Day 2 of Technology Services World Best Practicesin Santa Clara, and I’m back to give you a list of the top attended sessions. We had a lot of variety in the focus of sessions yesterday, including a technology case study track, “business makeover” sessions, and collaborative workout sessions. Here were the top 10 attended sessions yesterday:

  1. Business Makeover Case Studies – Support Services. This was the #1 top attended session yesterday with 169 attendees–a big crowd. Ken O’Reilly, our VP of support services research, hosted, with an expert panel including Chrisophe Bodin, VP and GM, Maintenance and Customer Support, BMC Software; Marco Bill-Peter, VP Global Support Services, Redhat; Randy Wootton, VP, Premier Success Plans, Customers for Life, Salesforce.com; Jim Robbins, Director of Continuous Improvement, Brocade; as well as me! Great questions, good discussion, and the fun part was we didn’t all agree with each other, which always makes for a better conversation.
  2. The Road to Loyalty: Engagement Throughout the Customer Journey. This session was presented by Barry Lamm from LivePerson, and focused on moving interactions to less expensive channels, and the reporting and monitoring required to make it work. I’ve had the pleasure of doing webcasts with Barry and he has a wealth of high volume call center experience and brings great insight into the world of service technology.
  3. Achieving Better Visibility into PS Operations, Project Performance and Financials. This session, presented by Pat Garrett – Director, Project Management Office, Experis; and Tom Donnelly – Regional Sales Director, Compuware Corporation; provided a case study in how Experis benefitted from improved visibility and decision making by implementing a “best of breed” PSA (professional services automation) solution.
  4. Business Makeover Case Studies – Professional Services. This panel discussion was hosted by our VP of research for PS, Bo Di Muccio, but unfortunately I don’t have a list of his panelists. These business makeover sessions are unique to TSIA events because our members “open the kimono” to discuss their challenges and get input from peers–including competitors. A really powerful example of an association at work.
  5. Extracting Meaningful Customer Feedback and Using It. Also a technology case study session, featuring Nicole Allen – Customer Insights Group, Manager, Acer America Corporation; and Ian Wright – Business Development Director, Clarabridge; this session profiled Acer’s voice of the customer (VOC) program, showing how a global PC company extracts meaningful feedback from multiple sources, and leverages it to improve products and the customer experience.
  6. The Building Blocks to Optimize Your Recurring Revenue Business. Our members love case study sessions! This one was presented by Dan Biasotti – Sr. Director, Global Support Renewals, VMware; and Frank Lucier – Director, Customer Success, ServiceSource, Inc., and talked about how to identify the gaps and opportunity areas in your renewals business using an end-to–end business process blueprint.
  7. Business Makeover Case Studies – Service Revenue Generation. This session was hosted by our VP of research for service revenue generation (SRG), Julia Stegman, with a panel of experts (again, sorry I don’t have the list of panelists) discussing challenges with pricing, renewals, contract tools, etc.
  8. Transform Technology Support into a Loyalty-Building Engine: The Power of Advanced Remote Monitoring. This technology case study was presented by Jennifer Kuckelman – Director of Global Support Services, Perceptive Software, LLC; and Michael Cush – CTO, ISOdx Solutions, LLC. Jennifer explained the key financial and performance metrics Perceptive is using to measure success and describe the people, processes and technologies Perceptive is bringing to bear to transform its support team.
  9. Proactive Services: How to Get Started. This session hosted by Ken O’Reilly included some great panelists (Joe Ward – Director of Customer Support & Services, Sage; Lewis Rubinstein – Director, Support Services, Enterprise Portfolio Management, Motorola Solutions; and Sydney Garrett – Director, Global Service Delivery Excellence, Cisco Systems) discussing the capabilities of proactive support tools and how to effectively incorporate them into support operations.
  10. Social Support 2013: Lithium and Symantec Norton. Rounding out the top 10 attended sessions yesterday was this technology case study presented by Tony Weiss – Norton Forums Global Community Manager, Consumer Products & Solutions, Symantec; and Joseph Cothrel – Chief Community Officer, Lithium Technologies; showing how Symantec Norton’s social support effort has served as a model for many companies beginning the social support journey. Initiated as a platform for customers to help customers, Norton’s communities have matured into a key source of customer insight, and as a way for the company to share timely and accurate information.
